Resumen

Desde hace más de 100 años en Colombia, uno de los grandes baluartes para el crecimiento económico ha sido el sector textil y de las confecciones. Lo anterior se soporta en el múltiple número de empresas que han emprendido con esta idea de negocio y de las numerosas plazas de empleo que han generado. Empresas icónicas como Fabricato y Coltejer son el claro ejemplo de la importancia de este sector para la economía nacional. Actualmente, este sector se ha visto golpeado por diferentes factores que dificultan su crecimiento y competitividad: Incursión de grandes empresas extranjeras, importaciones de productos desde China y otros países asiáticos y desde luego, el contrabando, han ocasionado que PYMES y/o pequeños emprendimientos tengan que finalizar sus operaciones, pues no pueden competir con los precios, ni tampoco con los volúmenes de producción que ofrecen sus competidores extranjeros. (López, 2019) Para el caso particular de ZOGO SAS, se tienen una cantidad considerable de competidores, que hace que la empresa tenga que buscar estrategias productivas y comerciales que le permitan sobrevivir en el sector y establecerse como uno de los grandes proveedores de productos textiles en la ciudad de Bogotá. Por lo anterior, en este documento se estudiará una mejora en los procesos productivos que logre reducir el tiempo de ciclo y mejore la productividad de la empresa, para que de esta manera disminuyan los índices de tercerización y a su vez mejore tanto la calidad del producto (reducción de devoluciones) como los tiempos de entrega de los pedidos. La investigación se desarrollará conforme a tres etapas: Diagnóstico, Formulación y Evaluación. La primera fase contemplara la caracterización del proceso productivo (de que se compone cada estación de trabajo, que realizan en ella, cuantos operarios y o maquinas intervienen, etc.) en este punto se irán identificando cuales son las principales problemáticas que afectan el proceso (Cuellos de botella, puntos críticos, MUDAS) midiendo los tiempos de producción. En la segunda fase se propondrán mejoras que buscan la reducción de estos tiempos de ciclo, sustentadas en herramientas de Lean Manufacturing. Finalmente, en la tercera fase, se evaluará el impacto productivo y económico de la mejora propuesta

For more than 100 years in Colombia, one of the great bastions for economic growth has been the textile and clothing sector. The above is supported by the multiple number of companies that have undertaken with this businessidea and the many jobsthey have created. Iconic companies such as Fabricato and Coltejer are the clear example of the importance of this sector for the national economy. Currently, this sector has been hit by different factors that hinder its growth and competitiveness: Incursion of large foreign companies, imports of products from China and other Asian countries and of course, smuggling, have caused SMEs and / or small businesses to have must finish their operations, because they cannot compete with prices, nor with the production volumes offered by their foreign competitors. In the case of ZOGO SAS, there are a considerable number of competitors, which means that the company must look for productive and commercial strategies that allow it to survive in the sector and establish itself as one of the largest suppliers of textile products in the city of Bogota Therefore, this document will study an improvement in production processes that reduce cycle time and improve the productivity of the company, so that outsourcing rates decrease and in turn improve both product quality (reduction of returns) as the delivery times of the orders. The research will be carried out according to three stages: Diagnosis, Formulation and Evaluation. The first phase will contemplate the characterization of the productive process (of which each work station is composed, that they carry out in it, how many operators and machines intervene, etc.) at this point they will be identifying which are the main problems that affect the process (Necks bottle, critical points, MUDAS) measuring production times. In the second phase, improvements will be proposed that seek to reduce these cycle times, supported by Lean Manufacturing tools. Finally, in the third phase, the productive and economic impact of the proposed improvement will be evaluated
